Arjun's parents were never added to the WhatsApp group. That's it. That's the whole explanation for why he kept no-showing. No drama, no dissatisfied family, just a communication step that got skipped at enrollment and quietly cost the program a student.
Ziva is a sharper version of the same story. She stopped attending entirely. Her dad still told James he wants to enroll her next year. A parent expressing interest in a program his daughter has already checked out of is not a win. It's a warning sign nobody caught in time.
I spent part of this week helping Christine's program fix this for summer. The answer isn't complicated: parent group membership becomes a required step before session one. Not recommended. Not encouraged. Required. The same way you don't hand someone a login until they've paid, you don't start the clock on a student until their parent has a line into the program.
The thing consultants usually skip saying here is that this isn't really a systems problem. It's a standards problem. The system was there. WhatsApp exists. The group existed. Nobody made it non-negotiable, so it became optional, and optional things get skipped when everyone is busy onboarding the next student.
There's a related problem that's harder to fix. Jai had his camera off in multiple sessions, asked zero questions, and skipped the AP review. His parents are still paying. At some point someone needs to have the conversation with that family about whether Jai actually wants to be in the program, because collecting tuition from a disengaged student is not the same thing as running a tutoring business. It just feels like it.
On the content side, this week I helped build out what we're calling the Ace AP Calculus content system. Lecture transcripts go into Claude, Claude outputs a first draft of AP-aligned practice problems, Christine does a second-pass review, and the final version lands in a single branded PDF packet with checkboxes instead of a pile of loose files. The AI handles the volume. Christine handles the judgment. That division works.
I've been thinking a lot this week about the difference between a business that runs and a business that holds together with good intentions. Good intentions kept Arjun's parents off the WhatsApp group. A required onboarding step would have kept Arjun in the program. Those are not the same thing, and closing that gap is most of what I do.
